Why you cannot keep being the tradesperson once you hire one
The moment you hire a tradesperson, your job changes. You are the coach now, not a player. When you stay on the tools alongside your team, you lose the ability to see capacity clearly, you cannot plan properly, and you end up jumping in to save the day instead of building a business that runs without you.
The same applies to every key hire. If you hire an admin person but keep doing the admin yourself, you have not actually handed over the responsibility. The position exists on paper but the bottleneck is still you.
What are the three key hires that drive growth?
There are three hires that move you through the phases of growth: the tradesperson, the admin, and the operations manager. Hiring your first tradesperson moves you into the growth phase. Hiring a full-time admin, as soon as you can afford it, moves you into expansion because it frees you to quote more effectively, follow up quotes, and actually support your team. Hiring an ops manager gives you operational time freedom and opens the path to scale.
The point of each hire is to return time to you so you can work on the business rather than in it.
How do you know when it is time to hire the next person?
The trigger for hiring admin is straightforward: hire a full-time admin as soon as you can afford it. The profit you will drive by getting out of the admin work every day, quoting more effectively, following up, and coaching your team will far outweigh the cost. You cannot be a good coach when you are on the field with the players. You need to be on the sideline to see the full picture.
The broader principle is that every one of these key hires creates capacity, and it is only when you are off the field that you can see you need another player.
How do you build a four-level system your team can actually use?
Start by writing out what each position in your team is responsible for. Then, for each responsibility, define what performance looks like at level one, two, three, and four using objective, measurable criteria rather than subjective judgements.
For example, a level one tradesperson completes work at 90% labour efficiency. A level two hits 100%. A level three exceeds 100%, which is only possible when you are using a shopping list pricing system or quoted jobs completed in less time than estimated. Each level comes with a pay rise, and the business makes more profit at every step, so any pay rise is worth it.

- Communication and reliability
A level three for job notes, for example, means the tradesperson writes notes detailed enough for a direct copy-and-paste, so your admin never has to call the job back to find out what was done.
How do you have the conversation about levelling up without it becoming a confrontation?
Instead of telling someone they are not performing, show them the written levels and ask which level they want to be at. When someone says they want level four, your response is: let me help you get there. You have flipped the conversation from criticism to collaboration.
This approach also gives you a roadmap to show your team where the business is heading. A level three performer might become a supervisor, the person the team calls instead of you. A level four might step into an ops management or sales role. Showing people that pathway early creates buy-in and gives ambitious people a reason to stay and grow with you.
What does moving from player to coach actually look like on site?
When you visit a job site as a coach, you are there to help your team perform at their best, not to pick up tools. You observe, you ask questions, you identify what they need to improve, and you support them through each level of the system. That is the skill you are building: handing over responsibility and creating the space to manage your business from the outside rather than the inside.
