What is the efficiency formula and why does it matter so much?
Efficiency is calculated as billable hours divided by ordinary hours, multiplied by 100. That single number tells you how much of your paid working week is actually being recovered in income. Everything else, travel, admin, scheduled gaps, materials pick-up, jobs blowing over, is time your business is paying for without getting it back.
The reason this measurement outweighs almost every other lever in a trade business is the swing it creates in cost and profitability. A 5% change in efficiency, in either direction, can be the difference between a profitable week and a loss. The bigger your team, the bigger that swing becomes.
How does a low efficiency rating inflate your real hourly cost?
If your business costs $5,000 per week and you have 40 ordinary hours available, your cost per hour is $125. But if you are only recovering 25 billable hours at 62.5% efficiency, that same $5,000 has to be covered by 25 hours of income. Your real cost per hour becomes $200, not $125.
At a charge-out rate of $125 and only 25 billable hours per week, the business generates just over $3,000 in labour revenue against $5,000 in costs. That is close to a $2,000 weekly labour loss, and the charge-out rate has not moved at all.
What is the efficiency break-even point your business should aim for?
85% efficiency is the target to check first. At 85%, a fully qualified team member on a 38-hour week is billing roughly 33 hours. That is challenging but sustainable. If your business needs to get above 85% just to cover costs, that puts serious stress on your team to maintain that level week in and week out.
You can find your break-even efficiency by using your cost of operations spreadsheet. Enter 85% and check whether the business is covering costs. If it is not, your actual break-even may be sitting at 90% or higher, which is a signal that something in your quoting, pricing, or schedule needs to change before you put that burden on your team.
Where are the most common places efficiency drains away in a trade business?
Travel time between jobs is one of the most cited drains, particularly for businesses running high-volume, small-service work across a wide area. Scheduled gaps, where hours simply cannot be filled, are another. Jobs blowing over their quoted time, quoting processes that are slow or repetitive, variations that go uncaptured on site, and materials pick-up runs are all common erosion points.
Front-end and back-end processes are often overlooked because so much attention goes to what happens on site. Slow quoting, a lack of standardised pricing, delayed invoicing after job completion, and poor inventory management all drain efficiency in ways that do not show up obviously until you look at your gross profit.
How can you adjust for efficiency without burning your team out?
The goal is not to make your team bill more hours than is sustainable. One approach is to absorb efficiency losses through pricing and fees. For example, adding a service call fee across the jobs that attract significant travel time can close the gap between actual efficiency and break-even without asking the team to work harder.
Standardising pricing, scheduling jobs by location to reduce travel, locking the schedule two to three days ahead, offering AM or PM windows rather than set-time appointments, and capturing variations on site are all tactics that improve efficiency without simply demanding more billable output from the team.
