Why would a plumber who already knows the trade need a business coach?
Most plumbing businesses are built by someone who is brilliant on the tools and reactive at everything else. The owner is usually the best diagnostician on the crew, the one quoting every job, chasing every invoice, handling every call back and arguing with every supplier, which leaves no time to step back and look at the business as a whole.
At foundation level, a plumber is almost always wearing every hat: office, quoting, dispatch, the tools, and keeping an eye on the apprentice. Being expert at diagnosing a burst pipe or sorting a gas fitting fault is not the same skill as running a business that does those jobs at a profit, with a crew, suppliers and compliance paperwork around it. A coach's first job is not to teach the trade. It is to show the plumber the business they actually run, which often looks different from the one they think they run.
Where does the real money go missing on plumbing jobs?
The money usually goes missing where the plumber sees only the call-out problem and not the fuller picture sitting around it. A blocked drain that is really a root problem running the length of the pipe, a hot water replacement on a property that also needs its backflow testing done, a bathroom renovation quote that leaves out the compliance certificate work that has to happen anyway.
Plumbers can see things the customer cannot, because the customer called about one symptom and has no idea what else is sitting behind the wall. If that scan is not done on every job, as a habit rather than a hunch, the extra value stays missed, job after job, and it never shows up as a single obvious loss. It just quietly thins the margin on everything the business quotes.
What does a good plumbing business coach actually look at first?
A good coach looks at your own job and finance numbers before asking you to explain anything, because the real starting point for fixing a plumbing business is what your data shows, not what you remember about last month's jobs. Data first coaching reads your own figures alongside patterns from coaching other plumbing businesses, so the advice starts from your actual gross profit margin by job type, not a script written for every trade at once.
That is the difference between coaching that costs you time explaining the business over and over, and coaching that starts fixing from the first session, because the numbers have already told most of the story before you open your mouth.
How does a coach stop a plumber wasting money on marketing?
Marketing for a plumbing business often gets set up around attracting any call at all, when the real cost is paying for calls that are the wrong job, the wrong suburb, or a customer who was never going to pay full price for a hot water replacement. An outside view, backed by your own data, can catch that waste early, before months of invoices go to leads that were never going to convert.
An AI agent, software that does a job the way you would, using your prices, your wording and your rules, can then sit in front of those enquiries and qualify them before they reach the office phone, so the admin time in a small plumbing business goes on jobs worth taking, not on chasing ones that were never going to book.
How do AI agents change the day to day for a plumber?
AI agents take on the non-billable office work that currently eats the plumber's evenings, which frees the owner and the crew to spend more time on the customer and the job in front of them, not less.
Picture a plumber who quotes multi-unit developments and strata rough-in jobs, each one meaning an evening working through the architect's plans by hand to tally pipe runs, fittings and labour hours. Some of those bigger jobs kept drawing a strange reaction from the client, as though the number had landed lower than it should have, which is often the first sign a job has been underpriced without anyone noticing. Before onboarding was even finished, an AI agent was built that reads the project plans and works out the materials and labour for each job, so the figure going out the door matches what the job will actually cost in pipe, fittings and crew time.
How can a plumber tell if a coach is worth paying for?
A coach worth paying for a plumbing business has usually run a trade business, starts every session from your own job and finance numbers rather than asking you to describe the business again, and looks for the root cause of a problem rather than handing out a worksheet on time management. Greg Allan built his own trade business before coaching others, which is part of why the method starts in the numbers rather than in theory.
The warning signs point the same way every time: a coach who leads with a sales pitch before asking a single question about the business, a coach who has never run a trade business, or a coach whose advice would read the same for an electrician, a builder and a plumber. Ask what they will look at first, and ask whether the plan will differ because of your business's own numbers, not because of a package tier.
How does Data First Coaching approach this?
Data First Coaching starts by reading the plumber's own job and finance data through the Trade Business Intelligence, built on years of coaching trade businesses, rather than starting with a conversation about the business. From there it becomes possible to see where quotes are leaving value on the table, which marketing spend is paying for the wrong calls, and where the owner's time is still tied up in work that could run itself.
The how, the systems and the builds that come out of that, are worked through inside the Tradies Success Academy, with the other members, because the Trade Business Intelligence is powered by every member who joins it. The Academy is for owners who are open minded, innovative and willing to share what they learn with the rest.
