Why does a plumber feel broke despite being flat out, even after hiring a business coach?
Most plumbers who feel broke despite a full diary have already paid for marketing advice, ads, and review campaigns, yet the bank balance hasn't moved. The real leak is usually not the number of jobs coming in, it's what happens on the tools: what gets charged, what gets missed, and what gets discounted away before the invoice is written.
A trade business running flat out can still be underpriced on every job, because the busyness itself hides the problem. Memory tells the owner the business is doing fine because the van is never parked, but the numbers, if looked at, often tell a different story week to week.
Is chasing more leads and five-star reviews the real fix for a plumbing business?
More leads and more reviews can fill the diary further, but if every job coming through the door is underpriced or under-scoped, growth just multiplies the problem rather than solving it. A plumbing business with more calls and the same pricing habits ends up busier and no better off.
For many plumbing businesses the instinct when cash feels tight is to chase more work, more ads, more reviews, more calls answered. But a business that doesn't know the true value of the work it already has will simply do more of it at the same margin, or worse. The fix most owners actually need sits earlier, in how each job is scanned, scoped and quoted, not in how many more of them get booked in.
What should a plumber business coach actually look at first?
A plumber business coach worth paying for looks first at what happens on your jobs, not the marketing around them. That means looking at how thoroughly you scan every job for work the customer can't see and doesn't know to ask about, because that's where legitimate extra value, and margin, usually sits unclaimed.
On a blocked drain callout, a burst pipe, or a hot water replacement, there's often more going on than the one thing the customer rang about: old fittings near the end of their life, a compliance issue sitting quietly, a valve about to fail. A full scan of what's really there, done properly and explained honestly, is where a job's true value gets found instead of left on the table. A coach who starts here, with your own job data, is looking at the business the way it actually runs rather than how a generic funnel assumes every business runs. This is the data first starting point: your own numbers for your own jobs, not a template built for someone else's plumbing business.
How do you stop discounting to win the work?
You stop discounting by changing what the customer is choosing between. Instead of a single quote the customer can only say yes or no to, present the work as a choice between levels, so the customer decides how much gets fixed now rather than whether anything gets fixed at all.
A yes-and-yes approach, good, better, best on a bathroom renovation or a hot water job, keeps the customer inside the decision instead of outside it, and protects the margin that gets discounted away when the only options are “yes” or “no, too expensive.” Writing those options out consistently, in your own wording and your own pricing, across every quote is exactly the kind of repeatable office work AI agents, software that does a job the way you would, with your prices, wording and rules, can take on, so it happens the same way every time, on every job, without you rebuilding it from memory each time.
How do you justify charging more than the plumber down the road?
Charging more only holds up when your plumbing business genuinely is better, not just priced higher, because a customer paying a premium needs to see fewer mistakes, clearer communication, and safer work, which in the end can cost them less overall than a cheaper job redone twice.
Looking and sounding like every other plumber in the area while asking for a higher price is a hard sell, because there's nothing for the customer to weigh the extra against. A plumber who communicates clearly about timing, who turns up with the paperwork already sorted, compliance certificates ready, documentation sent without chasing, is showing the customer the actual difference. AI agents can handle that follow up and paperwork consistently, in the business's own wording, so the higher standard the pricing is built on actually shows up every time, not just on the jobs the owner happens to be across personally.
What should you ask before hiring a plumber business coach?
Before you sign with any coach, ask whether they've actually run a trade business, whether they start from your own numbers or a generic workbook, and whether their fix for every problem is “go hire someone” or something that changes how your business runs.
Warning signs worth watching for: a coach who sounds like a salesperson in the first call rather than someone asking about the business, advice that would read the same for an electrician or a builder as it would for a plumber, and worksheets instead of a look at what's actually happening in your job data. Greg Allan, who built his own trade business before coaching others, teaches that a coach should be looking for where a problem actually starts, not just handing out general advice that could apply to any trade in any country.
How does Data First Coaching approach this?
Data First Coaching starts with the plumbing business's own numbers, through the Trade Business Intelligence, rather than an explanation of the business from the owner's memory. It looks at what's happening job by job: how work gets scanned, how options get presented, where margin actually sits, to find where a problem like feeling broke despite being busy really starts, rather than treating it as a marketing issue. Greg Allan puts it plainly: “if you're a quality tradesperson and you want to charge top dollar, you can't just go out and look like every other business.” The how, the systems and the build, is worked through inside the Academy, with members, because the Trade Business Intelligence is powered by every member who is open minded, innovative and willing to share.
