How do you scale a trade business from sole trader to full team?

Scaling a trade business follows a set of phases tied to key hires. As a sole trader you wear every hat, and the busier you get on the tools the less time you spend on marketing, sales and quoting, so the work eventually dries up. Hiring your first full-time tradesperson hands off the billable hours, freeing you to focus on winning work. From there, a full-time admin person and later an operations manager each remove another bottleneck and unlock the next phase of growth.

Why does work dry up just when you feel busiest?

When you are the only person in your business, every hour on the tools is an hour you are not quoting, not following up leads, and not doing marketing. The pipeline quietly empties while you are flat out on site. By the time the current jobs finish, there is nothing lined up behind them.

This is not a sales problem or a marketing problem. It is a capacity problem. You cannot be in two places at once, and the business always suffers whichever role you neglect.

How much of your time on the tools is actually billable?

As a sole trader it feels like you are doing 50 hours a week on the tools, but only around 60 per cent of that is actually billable. The rest disappears into answering the phone, booking jobs, doing quotes on site, and picking up materials. These tasks are necessary but they earn you nothing directly.

That gap between hours worked and hours billed is the core reason sole traders hit a ceiling so quickly.

What is the first hire that breaks the ceiling?

The first hire that changes everything is a full-time tradesperson. When you hand 40 hours of billable work to someone else, you free yourself to do marketing, sales and quoting consistently, without stopping every time a job lands.

Once you are focused entirely on winning and quoting work, you can fill that tradesperson's schedule. Revenue can double within a month or two of making that hire. The business moves from what Greg calls the foundation phase into the growth phase.

What happens after you hire your first tradesperson?

Growth is fast at first. Cash flow improves, the schedule fills, and gross and net profit both lift. But eventually your tradesperson reaches full capacity and pulls you back on the tools to help. When that happens, quotes slow down, marketing stops, and growth stalls again.

The pattern repeats: you grow until a role creates a bottleneck, then you hire to remove it. With two or three tradespeople on the books, the next bottleneck is usually admin. All your time gets consumed by quoting, invoicing and operations, leaving nothing for sales and marketing.

When do you hire admin, and what does it unlock?

A full-time admin person is the hire that moves you from growth phase into expansion phase. Even if you only have around 20 hours of admin work right now, hiring a full-timer creates capacity you will grow into.

You start by delegating a few tasks, perhaps preparing quotes or handling incoming calls. As those tasks transfer, your admin's workload builds to 25, 30, then 35 or more hours, and your own time opens back up for sales and marketing.

What does an operations manager do for the business?

With four, five or six tradespeople and a full-time admin, every day becomes operations management. You are handling client problems, staff problems, project management and quoting all at once, with no time left for business development.

Hiring a competent operations manager takes every day-to-day task off your plate: emails, phone calls, quoting, job completion, invoicing, and following up outstanding payments. Once they are trained and running the operation, you can choose when you work and when you do not. Greg describes this as operational time freedom, the point where the business runs without you needing to be present every day.

What is the single principle that ties every phase together?

Create the capacity and grow into it. Every time you hire ahead of being completely overwhelmed, you give the business room to expand. Every time you wait until you are already drowning, growth stalls and recovery is slower.

Your job as the business owner is to manage that capacity: to hire the right person at the right phase, keep marketing and sales running consistently, and protect your ability to focus on business growth rather than just getting the next job done.
