Why do most business coaches not fit a security and electronics business?
Most business coaching is built for any small business, not for a security and electronics trade. It never looks at the mix of CCTV, alarm, access control and intercom work a security technician actually quotes, nor the recurring revenue sitting in monitoring and service contracts. The coach starts by asking the owner to explain the business, and that explanation is already out of date within weeks.
A security business carries a different shape from most trades. Install jobs are one-off and project priced, while monitoring and maintenance contracts should sit as recurring revenue underneath them. A security business also carries licence and compliance obligations that shape how documentation and invoicing are built, which a generic coach rarely accounts for. Generic coaching treats all of that as “sales” and “operations” without ever separating the two, so the advice misses the part of the business that actually holds the margin.
What is really driving a security business to feel stuck?
A security business that feels stuck on turnover often blames leads or pricing, but the real answer is usually sitting in the mix between install and recurring work. Gross profit margin across CCTV, alarm and access control jobs, set against the revenue coming from monitoring and service contracts, tells a different story than a feeling ever will.
A technician's day can fill up with callouts and upgrade work that looks busy, while the quoting, compliance paperwork and contract renewals pile up behind it unbilled. Memory says the business is busy. The numbers, read together, often show margin being eaten by jobs that were never priced for the cabling, network and remote access setup they actually needed, including commercial and strata work that carries its own documentation load.
What should a security technician ask before hiring a business coach?
Before you sign with a security systems business coach, ask whether they start from your own job and finance data or from a generic framework. Ask if they have run a trade business themselves, whether they separate install revenue from monitoring and service contract revenue, and whether they build systems around how you already quote, schedule and invoice.
- Has the coach run a trade business, or only coached from the outside
- Do they start with your numbers, or with a questionnaire about your goals
- Do they understand that monitoring and service contracts are recurring revenue, not just another job type
- Will they build something around your quoting and compliance paperwork, or hand you a worksheet built for any small business
What are the warning signs a coach is not right for your security business?
The clearest warning sign is a coach who leads with a sales pitch before ever asking to see your numbers. A close second is a coach who has never run a trade business and cannot tell a one-off CCTV install from a recurring monitoring contract. If every problem gets the same answer, “hire someone”, the advice is not coming from your data.
A coach worth paying for a security and electronics business treats pricing, crew capacity and recurring revenue as connected, not separate conversations. Greg Allan, who built his own trade business before coaching others, works this way, starting from the owner's own numbers rather than a generic script, because a security business that runs on cabling, access control and remote access work does not grow the same way a one-size-fits-all plan assumes.
How can AI agents change the office work behind a security system business?
An AI agent is software that does a job the way you would do it yourself, using your prices, your wording and your rules. For a security technician, that can mean the quoting, the scheduling of callouts and maintenance visits, or the tracking of service contract renewals, done the way you already run them, without you or your office staff retyping the same information.
A data first approach looks at where a job in your business actually breaks down, whether that is a CCTV quote missing the cabling and network detail it needs, or a commercial and strata client chasing a contract renewal nobody flagged. AI agents get placed just before that point, so the job cannot move forward until the right information is there. That frees technicians and office staff to spend their time on install, service and the customer in front of them, not on paperwork behind the scenes.
How does Data First Coaching approach this?
Data First Coaching, built by Greg Allan, starts by reading a security technician's own job and finance data through the Trade Business Intelligence, rather than asking the owner to explain the business from memory. It looks at the mix between install revenue and recurring monitoring and service contract revenue, and at gross profit margin across CCTV, alarm and access control work, to find where a problem in a security business actually starts. The how, the systems and the builds, are worked through inside the Academy, with other members. The Academy is for owners who are open minded, innovative and willing to share what they learn, because the Trade Business Intelligence is powered by every member, for every member.
