WHY GENERIC DOES NOT WORK

Labour-intensive projects. Thin margins after material costs. No clear path to scale.

Most stonemasons are execution-focused, not business-focused. Every project is bespoke, so you can't systematise. Material waste eats margins. You're doing every complex job personally. You can't hire because projects don't repeat.

Material Waste

Stone is expensive and wasteful. Poor cutting plan or measurement errors mean wasted stone. Waste can be 15–20% of material cost. That's thousands lost per project.

Custom Work Is Slow

Every project is unique. Every stone is cut individually. Projects run over timeline. Customers get impatient. You're working weekends to recover.

High Skill Dependency

Complex work (stairs, curves, finishes) requires senior skills. You end up doing most of it yourself. You can't delegate without supervision.

Margin Compression

Materials are 40–50% of cost. Labour is 35–40%. Overhead, waste, and logistics eat the remaining margin. Many jobs are 20–25% profit.

You are the bottleneck for every decision in the business

Every quote, every problem, every scheduling conflict lands on your desk. Your team waits for you. Your clients wait for you. You cannot step away for a week without the business grinding to a halt. That is not a business, it is a job with more risk.

You have no visibility on actual profit per job

You look at the bank account and assume you are profitable. But you are not tracking real labour cost per job, material waste, travel time, or callback frequency. Some of your jobs are making money. Some are losing it. You do not know which ones.

Built for Owners Whose Problems Are Not Simple

You have tried the group thing. You have sat in rooms with coaches who have never run a stone masonry business. You have done the courses. None of it was built for the complexity you are dealing with now. This is.

This is for you if

  • You want to be a designer, not just an executor - you see yourself as an authority
  • You're willing to hire a CAD draughtsman to reduce material waste - 5–10% savings is real margin
  • You want to know your true cost per job type - you'll track materials, labour, and overhead
  • You're ready to position as premium - you'll raise prices and filter for clients who value design
  • You want to scale with apprentices and senior masons - you'll document your standard details

This is not for you if

  • You just want to execute - you don't see yourself as a designer or business strategist
  • You're not willing to invest in CAD or a draughtsman - you like your current process
  • You think knowing your costs is unnecessary - you quote by feel and hope
  • You're comfortable with 20% margins - profit isn't a focus
  • You want to stay solo - you're not interested in building a team

They Were Where You Are. Here Is What Changed.

These stone mason business owners were exactly where you are. Here is what changed.

A Structured Path From Where You Are to Where You Want to Be

Freedom Fighter is not a course. It is a structured, phase-matched training program. Your coach meets you at your current stage and builds the systems you need - in the right order - to move to the next one.

Phase 1

Foundation

You are the business. Subbie or sole trader, maybe one or two staff. The focus here is financial visibility, basic job management, and building the commercial foundation that everything else sits on. Most owners skip this and wonder why nothing works later.

Phase 2

Growth

You have tradies on the tools but no admin support. Revenue is growing but so is the chaos. This phase is about hiring your first office person, building standard operating procedures, and creating the structure that lets you step back from every job.

Phase 3

Expansion

You have tradies and admin but no operations manager. The business runs but still needs you for every major decision. This phase builds the leadership layer, delegation frameworks, and operational systems that let you start stepping away from day-to-day.

Phase 4

Scale

Full team in place. GM or operations manager running the business. This phase is custom - it is about refining what you have built, protecting your margins, planning your next move, and making sure the business continues to perform without you in it.

Your Coach. Your Business. Your Agenda.

Fortnightly Coaching. Same Time. Same Day.

This is not group training. Every session is a private conversation between you and your coach. Same time, same day, every fortnight. Focused entirely on your business, your challenges, and your next move. Accountability is built into the structure.

  1. Phase Assessment - Your coach identifies where you are and what needs to happen next. No guessing.
  2. System Build - Each session delivers a specific system, framework, or decision that moves your business forward.
  3. Implementation - You apply it between sessions. Your coach holds you accountable at the next one.
  4. Review & Adjust - What worked, what did not, what changes. Your plan evolves as your business does.
Typical Session Structure
Fortnightly. Zoom. Accountability.
  • Review progress since last session
  • Address your current blockers and challenges
  • Deliver the next system or framework for your phase
  • Set specific actions for the next fortnight
  • Same time, same coach, every fortnight. Consistency drives results.

What Happens When You Have the Right Coach

I was losing 20% of stone to waste - poor cutting plans, measurement errors. I hired a CAD draughtsman to create a cutting layout before I bought stone. Same material, 8% waste. On a $20,000 material job, I saved $2,400. Annual savings: $15,000. I passed 50% of the savings back as design fee; I kept the rest as margin.

$15,000 annual margin improvement

I was quoting every project at $50/hour labour. A stonemason told me to track my actual costs: materials, waste, travel, equipment, overhead. Total cost on average job was $4,000. Margin was 20%. I started quoting at cost-plus-40%. Average quote went from $5,000 to $6,200. Volume dropped 15% but profit went up 45%. Clients respected the premium positioning.

Profit margin from 20% to 40%

I was doing every complex job personally. I trained two masons on my standard details: coping stone layout, step profile, weathering joint. Once trained, they could do 80% of my work without supervision. I moved to senior work - new designs, difficult cuts, client relationships. Revenue went up 50% and I'm less exhausted.

Revenue +50%, working less

Before and After Freedom Fighter

Before

  • You're an executor, not a designer - you follow customer sketches, not create designs
  • Quotation is intuitive - you guess at labour costs without tracking
  • Material waste is 15–20% - measured cutting plans are rare
  • You do all complex work personally - you're the bottleneck
  • Margin is 20–25% because you're competing on labour rate
  • You can't scale because every job is custom and labour-dependent

After

  • You're a designer and authority - you create designs, advise on materiality, own the vision
  • Quotation is systematic - you track actual cost per job type and quote cost-plus-40%
  • Material waste is 5–8% - CAD cutting plans are standard before material purchase
  • Senior masons do complex work; you supervise and own difficult cuts
  • Margin is 35–40% because you're premium-positioned
  • You can scale by training masons to your standard; they execute, you design

Freedom Fighter Is Built for Complex Businesses

This is not an entry-level program. It is built for stone mason business owners who have outgrown generic advice and need structured, personalised support for the problems only they can see.

This is for you if

  • Your business has grown past what one person can manage alone
  • You have tried group programs or other coaches and they did not get your trade
  • Your problems are layered - HR, finance, operations, leadership - all at once
  • You want a coach from the trades who has helped hundreds scale, not someone who studied it
  • You are building for owner freedom - not just more revenue

This is not for you if

  • You want a magic bullet - this is structured, long-term work
  • You are not willing to change how your business operates
  • You think competing on price is a strategy
  • You want someone to do the work for you instead of with you
  • You are happy with how things are and not ready to commit to change

Before You Apply

How do I become a design authority if I'm just a mason?
Start now. Every project, document what you'd do differently. Build a portfolio of your designs (not customer sketches - your designs). Create a style guide: preferred coping styles, weathering joint profiles, finish standards, colour palettes. When clients approach, present your design first. Say: 'Here's how I'd approach this stone work. Here's the cost.' Clients buy your authority, not your execution.
How much does a CAD draughtsman cost?
Freelance CAD draughtsman: $40–$60/hour. For a typical project (two-day site measure, one-day CAD layout), cost is $400–$600. Material savings from optimised cutting: $1,500–$3,000 per project. ROI is 3–5x on the draughtsman fee. Scale this: draughtsman on all 10+ projects per year = $4,000–$6,000 cost, $15,000–$30,000 savings.
What should I track to know my true cost?
For each job, record: materials purchased ($), waste percentage (actual stone scraps weighed), labour hours (all trades), equipment hire/travel ($), site overhead ($). After 10 jobs, you'll see your cost pattern: on average, a $40,000 material job costs you $15,000 labour + waste + overhead. Quote at 40% margin: $21,000.
How do I document standard details for training?
Take photos of your preferred coping layout, step profiles, weathering joints, finish standards. Create a one-page visual guide per detail. Walk new masons through real examples: 'This is the coping layout we always use. Here's why - it's weather-resistant. Here's how to cut it. Here's the finish.' After three jobs with supervision, they can execute solo.
What's a realistic timeline to train a new mason?
Three months to six months depending on their foundation. Week 1–2: observe and assist. Week 3–8: lead work under supervision on 3–4 projects. Month 3–6: lead work on new project types with occasional check-ins. After six months, they're independent on most standard work. Complex custom work still requires your input.
Can I outsource design to an architect?
Yes, if the client wants. But position yourself as the design authority first. If you say 'I'll hire an architect,' you look small. If you say 'I'll design this or I'll collaborate with an architect if it's complex,' you're in control. You've earned the authority - own it.
How do I price premium if customers say it's too expensive?
Don't compete on price. Tell them: 'My stone work is designed to last 100+ years. That requires precision, premium materials, and my expertise. It's not the cheapest option - it's the best option. If budget is the priority, I'm not your mason. If quality is the priority, let's talk.' Clients who get it become loyal.
