WHY GENERIC DOES NOT WORK

Running a flooring business means managing hidden subfloor conditions, material waste, and installation timing

Whether it's moisture in the subfloor that ruins the install, ordering too much material, or projects running long because you're fixing problems. Here's what we see flooring installer business owners wrestling with:

Subfloor problems emerge during installation and wreck your timeline

You didn't properly assess the subfloor upfront. Mid-install, you discover moisture, unevenness, or structural issues. You stop, fix, reschedule, burn margin, damage reputation.

Projects run long because you're not measuring installation time properly

You quote 'three days to install', it takes five. You're underestimating surface prep and levelling time. Crew works overtime, stress increases, quality drops.

Material is ordered wrong or in wrong quantities

You guess how much flooring is needed. You order too much and have scrap. Or not enough and have to re-order, delaying the install. Waste and delays kill margin.

You're not tracking your actual install time per square metre

You quote floor installations without knowing your real labour rate. Some jobs are profitable, some barely break even. No data = no way to improve.

You are the bottleneck for every decision in the business

Every quote, every flooring installer assignment, every material decision, every customer issue lands on you. Your team cannot move forward without your approval. Clients cannot get answers without you. You cannot step back without work stalling. That is not scaling.

You have no visibility on actual profit per job

The money comes in but you assume you are profitable. But you are not tracking real labour cost per square metre, material waste, subfloor issues, or rework frequency. Some jobs are profitable. Some are not. You do not know which.

Built for Owners Whose Problems Are Not Simple

You have tried the group thing. You have sat in rooms with coaches who have never run a flooring business. You have done the courses. None of it was built for the complexity you are dealing with now. This is.

This is for you if

  • Subfloor surprises mid-install are draining your margin
  • You're quoting installation time without knowing your actual rate
  • Material waste is eroding profit without being tracked
  • You want to scale without projects constantly running over
  • Your crew is working overtime to hit deadlines you set wrong

This is not for you if

  • You already have a rigorous pre-install subfloor assessment process
  • Your installation quotes are accurate and projects finish on time
  • Material waste is already minimised and tracked
  • You're not interested in scaling your flooring business
  • Your business is already systematised

They Were Where You Are. Here Is What Changed.

These flooring installer business owners were exactly where you are. Here is what changed.

A Structured Path From Where You Are to Where You Want to Be

Freedom Fighter is not a course. It is a structured, phase-matched training program. Your coach meets you at your current stage and builds the systems you need - in the right order - to move to the next one.

Phase 1

Foundation

You are the business. Subbie or sole trader, maybe one or two staff. The focus here is financial visibility, basic job management, and building the commercial foundation that everything else sits on. Most owners skip this and wonder why nothing works later.

Phase 2

Growth

You have tradies on the tools but no admin support. Revenue is growing but so is the chaos. This phase is about hiring your first office person, building standard operating procedures, and creating the structure that lets you step back from every job.

Phase 3

Expansion

You have tradies and admin but no operations manager. The business runs but still needs you for every major decision. This phase builds the leadership layer, delegation frameworks, and operational systems that let you start stepping away from day-to-day.

Phase 4

Scale

Full team in place. GM or operations manager running the business. This phase is custom - it is about refining what you have built, protecting your margins, planning your next move, and making sure the business continues to perform without you in it.

Your Coach. Your Business. Your Agenda.

Fortnightly Coaching. Same Time. Same Day.

This is not group training. Every session is a private conversation between you and your coach. Same time, same day, every fortnight. Focused entirely on your business, your challenges, and your next move. Accountability is built into the structure.

  1. Phase Assessment - Your coach identifies where you are and what needs to happen next. No guessing.
  2. System Build - Each session delivers a specific system, framework, or decision that moves your business forward.
  3. Implementation - You apply it between sessions. Your coach holds you accountable at the next one.
  4. Review & Adjust - What worked, what did not, what changes. Your plan evolves as your business does.
Typical Session Structure
Fortnightly. Zoom. Accountability.
  • Review progress since last session
  • Address your current blockers and challenges
  • Deliver the next system or framework for your phase
  • Set specific actions for the next fortnight
  • Same time, same coach, every fortnight. Consistency drives results.

What Happens When You Have the Right Coach

We were discovering moisture and subfloor issues mid-install constantly. After implementing a pre-install moisture test and subfloor assessment, we caught problems upfront and could plan for them. On-site delays dropped 70%.

70% fewer delays

I had no idea how long installation actually took. After measuring our install time on 10 jobs, I had a baseline. Quotes became accurate, projects finished on time, and margin became predictable.

Quotes now hit timeline 95% of time

Material waste was out of control. After implementing a cut plan for every room and tracking waste per job type, waste dropped 18%. Same crew, same material - just a better process.

Before and After Freedom Fighter

Before

  • Subfloor assessment is a quick walk-through, no documentation
  • You discover subfloor problems during installation
  • Material is ordered as a guess - too much or too little
  • Installation time is quoted from feeling, not measurement
  • Crew works overtime to hit deadlines set without data
  • Each job feels unpredictable

After

  • Subfloor is assessed with a checklist - moisture, level, structural integrity
  • Subfloor problems are identified upfront and priced into the quote
  • Material is ordered from a measured room plan - no waste
  • Installation time is quoted from your actual labour rate per sqm
  • Projects finish on time because you've quoted realistic timelines
  • Each job follows the same proven assessment and installation process

Freedom Fighter Is Built for Complex Businesses

This is not an entry-level program. It is built for flooring installer business owners who have outgrown generic advice and need structured, personalised support for the problems only they can see.

This is for you if

  • Your business has grown past what one person can manage alone
  • You have tried group programs or other coaches and they did not get your trade
  • Your problems are layered - HR, finance, operations, leadership - all at once
  • You want a coach from the trades who has helped hundreds scale, not someone who studied it
  • You are building for owner freedom - not just more revenue

This is not for you if

  • You want a magic bullet - this is structured, long-term work
  • You are not willing to change how your business operates
  • You think competing on price is a strategy
  • You want someone to do the work for you instead of with you
  • You are happy with how things are and not ready to commit to change

Before You Apply

How do you assess a subfloor before quoting a flooring job?
You use a subfloor assessment checklist: moisture levels (tested), flatness (measured), structural integrity (visually inspected), existing finish (removed or covered). You document with photos. You don't quote until assessment is complete.
How do you know if a subfloor needs preparation before flooring goes down?
Moisture must be under your material's threshold. Floor must be flat within 3mm over 3m (or your material's spec). If either is off, prep is required and costs extra. You identify this in assessment, price it in the quote.
How do you order material without wasting or running short?
You measure the room precisely. You calculate square metres of flooring needed. You add 10% for cuts and waste (your actual waste percentage). You order that amount. Measured order = no surprises.
What's your labour rate baseline for flooring installation?
You measure your install time on 10 jobs - how many square metres per hour for your crew? That's your baseline. You quote from that rate. (Example: 20 sqm/hour = 50 hours per 1,000 sqm = labour cost).
How do you handle moisture problems discovered during installation?
You stop work, document the moisture level with a test, inform the client with options (moisture barrier, delay for drying, alternative material), adjust the quote. You don't proceed until moisture is within spec.
How do you price underlayment and moisture barriers into your quote?
Underlayment is a separate cost line: material cost per sqm, labour to install (add to your overall labour). You price it in the quote before starting. Client knows what they're paying for.
How do you manage different flooring types (timber, vinyl, tile) in your quoting?
Each type has different labour rates (timber slower, vinyl faster, tile slower due to grouting). You time your crew on each type. You have one labour rate per type. You quote based on the material chosen.
