1:1 Painting Business Coaching

Weather kills your schedule. Material waste erodes your margin. Low-barrier competition forces you to race toward price. WHY GENERIC DOES NOT WORK

Painters race toward price because they can't measure efficiency - or quality

A rainy week and your whole schedule collapses. Material quotes are guesses. Competitors undercut you because they're not tracking waste. Your crew is paid time-based, not quality-based. Here's the real challenge:

Weather dependency fractures your crew scheduling and cash flow

Rain on Monday and your 40-hour week becomes 20 hours. You can't move jobs around because residential booked the crew. You're holding wage cost with no revenue. Cash flow is hostage to the forecast.

Material waste and estimation errors destroy job profitability

You quote 20 litres of paint. The job needs 22. You absorb the cost. Or you quote high to account for waste, and lose jobs because competitors quote lower. No one is actually measuring waste per square metre.

Quality-based pricing is hard when competitors are racing to the bottom

There are 200 painters in your area. Most quote by square metre. You compete on price or you price yourself out of work. You can't get premium rates without a way to prove quality difference - and you can't prove what clients can't see.

Crew efficiency is invisible if you're paying hourly not task-based

Your crew is paid £20/hour. Whether they paint 100 sq m or 80 sq m, the wage cost is the same. There's zero incentive to speed up or reduce waste. You're managing labour cost blindly.

You are the bottleneck for every decision in the business

Every quote, every painter assignment, every colour decision, every customer issue comes through you. Your team cannot act without your sign-off. Clients cannot get answers without you. You cannot take time off without losing momentum. That is not a business - that is a painting job with risk.

You have no visibility on actual profit per job

The money comes in but you assume you are profitable. But you are not tracking real labour cost per job, paint waste, equipment costs, or rework time. Some jobs make money. Some do not. You operate without visibility.

Built for Owners Whose Problems Are Not Simple

You have tried the group thing. You have sat in rooms with coaches who have never run a painting business. You have done the courses. None of it was built for the complexity you are dealing with now. This is.

This is for you if

  • You've built a painting business to £250K+ revenue and need to escape weather dependency and price competition
  • You're guessing on material quantities and know that's costing you margin
  • You see quality painters getting premium rates and wonder how they justify it
  • Your crew is paid hourly and there's no incentive for them to work faster or waste less
  • You want to stop competing on square-metre pricing

This is not for you if

  • You're a solo painter looking to keep busy (Freedom Fighter is for business builders, not time traders)
  • You think quality painting is about technique (we focus on business systems, not brushwork)
  • You're in a stable market with zero weather variation (seasonal scheduling is core to painter economics)
  • You don't have crew and don't plan to hire (systems work at scale)
  • You're happy competing on price (we teach premium positioning, not discount scaling)

They Were Where You Are. Here Is What Changed.

These painting business owners were exactly where you are. Here is what changed.

A Structured Path From Where You Are to Where You Want to Be

Freedom Fighter is not a course. It is a structured, phase-matched training program. Your coach meets you at your current stage and builds the systems you need - in the right order - to move to the next one.

Phase 1

Foundation

You are the business. Subbie or sole trader, maybe one or two staff. The focus here is financial visibility, basic job management, and building the commercial foundation that everything else sits on. Most owners skip this and wonder why nothing works later.

Phase 2

Growth

You have tradies on the tools but no admin support. Revenue is growing but so is the chaos. This phase is about hiring your first office person, building standard operating procedures, and creating the structure that lets you step back from every job.

Phase 3

Expansion

You have tradies and admin but no operations manager. The business runs but still needs you for every major decision. This phase builds the leadership layer, delegation frameworks, and operational systems that let you start stepping away from day-to-day.

Phase 4

Scale

Full team in place. GM or operations manager running the business. This phase is custom - it is about refining what you have built, protecting your margins, planning your next move, and making sure the business continues to perform without you in it.

Your Coach. Your Business. Your Agenda.

Fortnightly Coaching. Same Time. Same Day.

This is not group training. Every session is a private conversation between you and your coach. Same time, same day, every fortnight. Focused entirely on your business, your challenges, and your next move. Accountability is built into the structure.

  1. Phase Assessment - Your coach identifies where you are and what needs to happen next. No guessing.
  2. System Build - Each session delivers a specific system, framework, or decision that moves your business forward.
  3. Implementation - You apply it between sessions. Your coach holds you accountable at the next one.
  4. Review & Adjust - What worked, what did not, what changes. Your plan evolves as your business does.
Typical Session Structure
Fortnightly. Zoom. Accountability.
  • Review progress since last session
  • Address your current blockers and challenges
  • Deliver the next system or framework for your phase
  • Set specific actions for the next fortnight
  • Same time, same coach, every fortnight. Consistency drives results.

What Happens When You Have the Right Coach

I was competing on price and losing anyway. Once I built a quality positioning model - portfolio, customer testimonials, warranty on paint durability - I could justify premium rates. Now I'm not the cheapest, I'm the right choice.

Shifted from competing on price to competing on quality. Average job rate increased by 28%.

Weather scheduling used to own my week. Once I built a 'weather-flexible' job queue - prep work, colour consultations, smaller interior jobs - rainy days didn't kill cash flow. Crew stays productive.

Rainy week productivity increased from 20% to 70% through smart scheduling.

I was guessing on material quantities. Once I tracked actual usage per job and built waste into my estimates, quotations were accurate and margin improved. I stopped under-quoting out of uncertainty.

Material waste now factored into every quote. Margin per job increased by 12% through accuracy alone.

Before and After Freedom Fighter

Before

  • Rain Monday morning and 20 hours of crew wages are unpaid. Your cash flow is broken for the week.
  • You quote 20 litres of paint. The job uses 23. You absorb £150 in material cost. Margin gone.
  • Every competitor quotes cheaper. You compete on price or get no calls. Premium pricing feels impossible.
  • Your crew is paid hourly. Fast painters and slow painters cost the same per hour. No incentive exists to improve efficiency.
  • You're on every job checking quality because you can't trust consistency. You can't be in two places.
  • Only you know why a painting job actually made money. Your team just paints.

After

  • You've built a weather-flexible job queue. Interior prep, colour consultation, smaller jobs fill rainy weeks. Crew stays productive and paid.
  • Material quantities are estimated based on actual surface area and historical waste rates. Your quotes are accurate. Margin per job is predictable.
  • You've positioned on quality - not price. Portfolio, customer stories, warranty on paint durability become your competitive advantage. Clients choose you.
  • Your crew works task-based, not hourly. Paint this room at this standard in this time. Efficiency is measured. Waste is visible.
  • Your team executes your quality standard. You're a business owner managing systems, not a tradesperson checking work.
  • Your team understands the economics of painting jobs. They see why material waste matters. They execute for margin, not just to finish.

Freedom Fighter Is Built for Complex Businesses

This is not an entry-level program. It is built for painting business owners who have outgrown generic advice and need structured, personalised support for the problems only they can see.

This is for you if

  • Your business has grown past what one person can manage alone
  • You have tried group programs or other coaches and they did not get your trade
  • Your problems are layered - HR, finance, operations, leadership - all at once
  • You want a coach from the trades who has helped hundreds scale, not someone who studied it
  • You are building for owner freedom - not just more revenue

This is not for you if

  • You want a magic bullet - this is structured, long-term work
  • You are not willing to change how your business operates
  • You think competing on price is a strategy
  • You want someone to do the work for you instead of with you
  • You are happy with how things are and not ready to commit to change

Before You Apply

How do you handle weather dependency without having idle crew costs?
Build a weather-flexible job queue. Not all painting work requires perfect weather. Interior prep, colour consultation, smaller interior rooms, surface preparation - these can happen on rainy days. Your schedule has three tiers: (1) weather-dependent (exterior), (2) weather-flexible (prep), (3) weather-neutral (indoors). Rainy days pull from tier 2 or 3.
How do you estimate material quantities accurately instead of guessing?
Track actual usage per job. After 10 jobs, you know: per 100 sq m of exterior, actual paint used is 23 litres including waste. Use that data for future quotes. Stop guessing. Your estimates become predictable and your margins protect themselves.
Can you really compete on quality when everyone else quotes by square metre?
Yes. Build a quality narrative. Portfolio of finished work, customer stories, warranty commitment (paint durability for 5 years), colour matching expertise. Quality isn't visible in a quote - it's visible in outcomes. Your price premium is justified by proven outcomes, not technique.
How do you transition crew from hourly pay to task-based work?
Gradually. Start by measuring actual output (sq metres painted per hour) for each crew member. Then introduce task-based rates: 'Paint this 200 sq m exterior to standard X in Y hours, paid Z per hour'. This replaces hourly with task-based incentive. Quality and speed both matter.
What's the difference between a painting quote and a painting contract?
A quote is a price. A contract is a commitment. A painting contract includes: scope (what's included, what's not), timeline (weather-dependent), materials (quality level), quality standard (finish quality, colour match), warranty (paint durability period), and payment terms. The contract removes ambiguity.
What's the ROI for a painter doing £400K revenue?
A 10% margin improvement (from material accuracy and quality positioning) is £40K annually. Most painters we work with see margin improvement within 30 days through accurate material estimates alone.
How do you know if your crew is actually productive?
Measure output: square metres painted per day per person. Track waste: litres of paint used per square metre. Both metrics should improve as your crew becomes more experienced. If they're flat or declining, there's a training or incentive problem.
