WHY GENERIC DOES NOT WORK

Running an earthmoving business means managing equipment utilisation, site condition variability, and operator scheduling

Whether it's equipment sitting idle between jobs, discovering unexpected soil conditions that blow your timeline, or quoting excavation without knowing your actual cost per hour. Here's what we see earthmoving contractors wrestling with:

Site conditions are worse than you assessed - schedule overruns

You assessed soil as 'easy dig' without a proper geotechnical review. Mid-excavation, you hit rock, hard clay, or wet conditions. Excavation takes three times longer. You're operating at a loss.

Equipment utilisation is poor - heavy machinery sits idle

You've got $500k in excavators, bulldozers, compactors. They sit idle between jobs 40% of the time. You're financing assets that aren't generating revenue. You don't track utilisation, so you don't see the problem.

You don't have a systematic way to manage operator scheduling

Operators are scheduled ad-hoc. Some jobs have too many operators, some don't have enough. Efficiency varies wildly. You're not managing crew productivity.

You don't know your actual cost per hour by equipment type

Excavator cost per hour, dozer cost per hour, grader cost per hour - different equipment, different economics. You don't track them separately. Some equipment loses money, some makes money. You don't know which.

You are the bottleneck for every decision in the business

Every quote, every problem, every scheduling conflict lands on your desk. Your team waits for you. Your clients wait for you. You cannot step away for a week without the business grinding to a halt. That is not a business, it is a job with more risk.

You have no visibility on actual profit per job

You look at the bank account and assume you are profitable. But you are not tracking real labour cost per job, material waste, travel time, or callback frequency. Some of your jobs are making money. Some are losing it. You do not know which ones.

Built for Owners Whose Problems Are Not Simple

You have tried the group thing. You have sat in rooms with coaches who have never run an earthmoving business. You have done the courses. None of it was built for the complexity you are dealing with now. This is.

This is for you if

  • Soil conditions are regularly worse than you expected - overruns are normal
  • Equipment utilisation is poor and you're financing idle machines
  • You're quoting excavation hours without knowing your actual cost
  • Operator scheduling is informal and productivity varies widely
  • You want to grow without dealing with constant site surprises

This is not for you if

  • You already do proper geotechnical assessment before every project
  • Your equipment utilisation is optimised and machines are rarely idle
  • You track cost per equipment type and price accordingly
  • Your operator scheduling is systematic and crew is productive
  • Your business is already systematised

They Were Where You Are. Here Is What Changed.

These earthmoving contractor business owners were exactly where you are. Here is what changed.

A Structured Path From Where You Are to Where You Want to Be

Freedom Fighter is not a course. It is a structured, phase-matched training program. Your coach meets you at your current stage and builds the systems you need - in the right order - to move to the next one.

Phase 1

Foundation

You are the business. Subbie or sole trader, maybe one or two staff. The focus here is financial visibility, basic job management, and building the commercial foundation that everything else sits on. Most owners skip this and wonder why nothing works later.

Phase 2

Growth

You have tradies on the tools but no admin support. Revenue is growing but so is the chaos. This phase is about hiring your first office person, building standard operating procedures, and creating the structure that lets you step back from every job.

Phase 3

Expansion

You have tradies and admin but no operations manager. The business runs but still needs you for every major decision. This phase builds the leadership layer, delegation frameworks, and operational systems that let you start stepping away from day-to-day.

Phase 4

Scale

Full team in place. GM or operations manager running the business. This phase is custom - it is about refining what you have built, protecting your margins, planning your next move, and making sure the business continues to perform without you in it.

Your Coach. Your Business. Your Agenda.

Fortnightly Coaching. Same Time. Same Day.

This is not group training. Every session is a private conversation between you and your coach. Same time, same day, every fortnight. Focused entirely on your business, your challenges, and your next move. Accountability is built into the structure.

  1. Phase Assessment - Your coach identifies where you are and what needs to happen next. No guessing.
  2. System Build - Each session delivers a specific system, framework, or decision that moves your business forward.
  3. Implementation - You apply it between sessions. Your coach holds you accountable at the next one.
  4. Review & Adjust - What worked, what did not, what changes. Your plan evolves as your business does.
Typical Session Structure
Fortnightly. Zoom. Accountability.
  • Review progress since last session
  • Address your current blockers and challenges
  • Deliver the next system or framework for your phase
  • Set specific actions for the next fortnight
  • Same time, same coach, every fortnight. Consistency drives results.

What Happens When You Have the Right Coach

We were constantly surprised by soil conditions. After hiring a geotechnical engineer for our first five projects and learning what to look for, we could assess sites properly. Overruns dropped 60%.

60% fewer schedule overruns

Equipment utilisation was terrible until I started tracking it. I discovered I could schedule jobs better to keep machines busy. Equipment use went from 45% to 72%. Same fleet, 40% more revenue.

+40% equipment revenue

I had no idea what my actual cost per hour was by equipment. After tracking fuel, maintenance, and labour for each machine, I realised my grader was barely profitable. I raised rates 25% and suddenly it was gold.

Cost visibility transformed pricing

Before and After Freedom Fighter

Before

  • Site assessment is a quick look - no formal soil or geotechnical review
  • Ground conditions are discovered mid-excavation
  • Equipment utilisation is unknown - machines sit idle frequently
  • Operator scheduling is ad-hoc - crew productivity is inconsistent
  • Cost per equipment type is unknown - pricing is guesswork
  • Each site feels unpredictable

After

  • Every site gets a formal geotechnical assessment - soil type, bearing capacity, conditions documented
  • Ground conditions are known upfront - no surprises mid-excavation
  • Equipment utilisation is tracked - you schedule jobs to maximise machine hours
  • Operator scheduling is planned - crew productivity is measured
  • You track cost per equipment type and price accordingly
  • Each site follows the same proven assessment and planning process

Freedom Fighter Is Built for Complex Businesses

This is not an entry-level program. It is built for earthmoving contractor business owners who have outgrown generic advice and need structured, personalised support for the problems only they can see.

This is for you if

  • Your business has grown past what one person can manage alone
  • You have tried group programs or other coaches and they did not get your trade
  • Your problems are layered - HR, finance, operations, leadership - all at once
  • You want a coach from the trades who has helped hundreds scale, not someone who studied it
  • You are building for owner freedom - not just more revenue

This is not for you if

  • You want a magic bullet - this is structured, long-term work
  • You are not willing to change how your business operates
  • You think competing on price is a strategy
  • You want someone to do the work for you instead of with you
  • You are happy with how things are and not ready to commit to change

Before You Apply

How do you assess site conditions before quoting excavation?
For small jobs (residential), you dig a test hole, assess soil type, check for underground services. For large jobs (development), you hire a geotechnical engineer for a soil assessment. You don't quote until assessment is complete.
How do you price excavation when soil conditions vary?
You quote on three factors: soil difficulty (easy dig vs hard clay vs rock), cubic metres to move, access constraints. Once you know your cost per cubic metre for each soil type, you quote from that baseline.
How do you track equipment utilisation without complex software?
You track a simple metric: equipment-hours booked vs equipment-hours available per month. Booked means actively on a job (generating revenue). Available means owned. Target 70%+ utilisation. Track monthly, identify idle periods, plan better.
How do you schedule operators efficiently?
You match operator skill to job requirements: experienced operators on complex sites, junior operators on straightforward work. You schedule jobs back-to-back to minimise idle time. You measure operator productivity per job.
What's your cost baseline for different equipment?
You calculate cost per hour for each machine: depreciation + fuel + maintenance + insurance + operator cost per hour. You track this annually. You know exactly what each machine costs to operate.
How do you handle site conditions that are worse than you predicted?
If rock is hit mid-excavation, you stop, document the condition, inform the customer with options (remove rock at cost X, divert work around rock), adjust the contract. You don't absorb surprise costs.
How do you manage equipment maintenance without disrupting jobs?
You schedule maintenance during slow periods, not during peak work seasons. You track maintenance on a calendar. You don't take equipment offline without planning replacement capacity.
